Internal Stakeholder Mapping Matters

Building alignment for responsible AI and digital transformation.

AI initiatives don’t exist in isolation, they touch every part of an organisation. Successful implementation depends on understanding who will be impacted, who has influence, and who can help shape the work.

Our Internal Stakeholder Mapping service helps you identify, engage, and empower the people who are critical to your project’s success. By mapping relationships, responsibilities, and decision-making structures, we help you build a solid foundation for collaboration, communication, and trust.

What We Do.

We work with you to identify everyone involved in or affected by your AI or digital transformation project from technical experts to front-line staff, decision-makers, and influencers.

Our approach helps you:

  1. Clarify roles and responsibilities: Understand who holds decision-making authority and who shapes culture and adoption.
  2. Identify opportunities and risks: Recognise who stands to benefit, and who might be disadvantaged or resistant.
  3. Build inclusive participation: Ensure that all relevant voices across functions, levels, and experiences are included.
  4. Develop an engagement plan: Create clear structures for collaboration and communication.

The result is a clear, actionable map of your internal landscape, ensuring that the right people are involved at the right time.

Let’s Build Your Stakeholder Map

Digital transformation is as much about people as it is about technology. Our Internal Stakeholder Mapping service helps you engage your organisation in the right way, ensuring your AI initiatives are inclusive, sustainable, and built on shared understanding.

How it works

We help you establish two key groups to support your AI project:

The Staff Working Group

This group represents influential voices and diverse perspectives across your organisation, people who understand how work actually gets done.

They are not expected to be AI experts, but rather domain experts who bring lived experience and insight from different teams.

We help you design a structure that:

  • Encourages open, inclusive dialogue

  • Provides learning and development opportunities to build confidence and understanding

  • Establishes regular meeting formats (virtual or in-person) to maintain engagement

  • Positions members as advocates for responsible AI adoption within their teams

By engaging this group effectively, you create a network of internal champions who help drive understanding, enthusiasm, and responsible innovation

The Oversight Group

This group brings together those with decision-making authority within your existing governance or management structures.
They:

  • Provide guidance and oversight throughout development and implementation

  • Help identify and resolve challenges early

  • Facilitate smoother approval and adoption

  • Ensure accountability and alignment with organisational values

We support you in establishing this group with:

  • A clear chair and terms of reference

  • A fixed meeting schedule

  • Defined communication channels and escalation routes

The Outcome

At the end of this process, you’ll have:

  • A clear map of internal stakeholders across influence, expertise, and impact

  • A governance and engagement structure that supports ongoing alignment

  • Identified advocates who can champion AI adoption in their teams

  • A smoother, more transparent path to implementation
